The brief
Stop cooling empty rooms.
Eighty-four rooms, each with its own controller on the wall and no relationship to anything else in the building. Housekeeping set them in the morning, guests changed them in the afternoon, and in shoulder season the plant ran hard against balcony doors that had been open since breakfast.
Management didn’t want a building management system. They wanted the bill to stop being a surprise.
The challenge
It never closed.
The hotel held occupancy year round, so there was no week — and no floor — that could be taken offline. Anything we did had to happen inside the few hours between one guest leaving and the next arriving.
We worked room by room on turnover days, one floor at a time, moving behind housekeeping rather than in front of them.
What we did
Room by room, on turnover.
Each wall thermostat was replaced with a zone controller tied to the door contact and to the balcony door. A room with the balcony open stops trying to cool the sea.
The controllers were linked to the property management system, so an unsold room sits at a setback temperature instead of holding twenty-two degrees for nobody, and a sold room starts pulling down before the guest has finished checking in.
Metering went in at each floor board, which is how anyone can now tell which floor is behaving and which isn’t.

What it does now
The building knows who is in.
Rooms reach temperature before check-in rather than after it, unsold rooms cost almost nothing to hold, and an open balcony door no longer runs the plant for six hours.
